Discovery

Before anything gets configured, we sit with your team and map how the business runs today — who does what, where the data lives, what breaks every month, and what the reporting has to produce. Most implementations that go wrong go wrong here, because someone assumed instead of asked.

Design

We turn what we learned into a design — chart of accounts, module structure, workflows, approvals, integrations and reports — and we agree it with you in writing first. This is the stage that decides whether your reports work in a year's time, so it's worth slowing down for.

A documented solution design with scope defined, including what is explicitly out of scope.

Development

Now the build happens — configuration, templates, workflows, and any custom functions or modules the design calls for. You aren't waiting in the dark: we show you working pieces as they're finished, so course corrections happen while they're still cheap.

Implementation

The solution goes into your live environment, and for most clients this is where migration happens — masters, opening balances and transaction history moving from Tally, Xero or whatever you're leaving. We reconcile the numbers against your old system so your opening position is provably correct, not approximately correct.

Pilot go live

A limited group starts using the system for real work while the old process stays available as a fallback. Real transactions surface the things testing never does — an edge case in your billing, a step nobody mentioned in discovery — and they surface while the stakes are still low.

A working system proven on live transactions, and a list of what needs fixing.

Review and updates

We work through everything the pilot exposed — configuration changes, workflow adjustments, reports that needed rethinking, and extra training where people struggled. This is a deliberate stage, not an overrun. Skipping it is how a full rollout turns into a firefight.

A corrected system and a team that has already used it.

Final go live

Everyone moves across and Zoho becomes the system of record. Because the pilot group has already run live and their issues are closed, this stage is a scale-up rather than a leap — which is the entire reason for doing it in seven stages instead of one.

User acceptance testing isn't a phase at the end of this process — it happens at every single stage, and your team signs off before we move on. It means you're never handed a finished system and asked to hope, and no stage inherits a problem from the one before it.

Hypercare support

Close support for the period right after go live.

The weeks straight after go live are when questions come fastest — a month-end nobody has run yet, a report that needs adjusting, a user who needs a second walkthrough. Hypercare means priority access to us during that window, so the first close on the new system doesn't become a crisis.
